Why do AI pilots stall before production?

Short answer: the model is rarely the problem. Pilots stall on missing cost controls, tests, release process, and monitoring, and each gap has its own fix.

Gap What fixes it Providers with the most relevant work
No cost ceiling A gateway that tracks cost per feature and routes routine requests to cheaper models Tensorway, DS Stream
No regression tests Evaluation sets built from real inputs, rerun on every prompt or model change deepsense.ai, Addepto, Thoughtworks
Risky releases Canary or staged rollout with an automatic fallback Thoughtworks, Tensorway
Nobody watching after launch Monitoring of hallucinations, drift, latency, and spend, with a named owner Datatonic, N-iX, Provectus
Models stuck in notebooks MLOps: packaging, serving, retraining, and versioning Provectus, N-iX, Winder.ai
Not connected to real systems Integration with the CRM, ERP, and data platforms staff already use Accenture, Capgemini, RTS Labs

What makes a good AI implementation partner?

Ask how they release a change. In a pilot, someone edits a prompt and checks a few answers by hand. In production that same edit can quietly break a hundred cases nobody looked at, so a good implementation partner keeps a set of real test inputs and reruns it every time a prompt or a model version changes. Then the change goes to a small share of users first. If the numbers dip, traffic falls back to the old version automatically.

Cost is the next thing to probe. Model application programming interfaces (APIs) bill per request, so the bill follows usage, whatever the project plan says. Teams that skip cost control in the pilot tend to discover the problem in the first month of real traffic. The fix is a gateway between your application and the models that logs every call and reports spend per feature, ideally with routing that sends simple requests to cheaper models. It also makes switching providers a configuration change instead of a rewrite.

Finally, find out who owns the system after go-live. Model vendors update and retire models on their own schedule. Answer quality drifts as your data changes, and hallucination rates move with it. Somebody has to watch accuracy and spend every week. Some providers include that as a managed service; others hand over documentation and leave. Both can work. What doesn't work is assuming the question will sort itself out.

How were these AI implementation providers selected?

To make the 2026 list, a provider needed:

  • Systems in production. Public case work or references for AI that real users rely on, beyond demos and proofs of concept.
  • A visible operations practice. Evidence of at least one of MLOps, LLM cost control, evaluation and testing, staged rollout, or post-launch monitoring.
  • Verifiable company facts. Founding year, headquarters, and headcount checked against LinkedIn, Crunchbase, Built In, Clutch, filings, or company registries.
  • Disclosed ownership. Acquisitions, private equity owners, and stock listings named on every affected profile.
  • Directory pricing only. Hourly bands and minimums appear only where Clutch lists them.

1. Tensorway

Editor's pick

Takes stalled AI pilots into production behind a model gateway, regression tests, and a canary rollout

4.8
Founded2019
HQAlicante, Spain
Team size50+
Min. engagementNot disclosed

Tensorway, founded in 2019 and based in Alicante, Spain, is an AI engineering firm of more than 50 people whose practice has roots in over two decades of running production systems for clients. Its production work starts with a gateway in front of the models. That gateway logs every request, enforces rate limits, tracks cost per feature, sends routine traffic to cheaper models, and fails over to a backup model during a provider outage. Prompt and model changes are regression-tested before release. New versions then go out through a canary rollout with fallbacks, so a bad change reaches only a small share of users. For a US trading platform with more than 100,000 investors, it reports market-data processing 40% faster and institutional operating costs 35% lower after an agentic AI build (per company website; independently unverifiable). It publishes no rates.

AWSAzureGoogle CloudSalesforceSAPSnowflake

Advantages

  • +Swapping one model for another doesn't mean rewriting the application, because every call goes through its gateway
  • +Prompt and model changes are tested against benchmarks before release, which catches quality drops early
  • +Canary rollouts with fallbacks limit how many users see a bad change

Things to consider

  • -A team of 50+ can't offer the round-the-clock global coverage of the large integrators
  • -No public price list, so budgets are only known after the audit
  • -No certifications or named cloud-partner tier appear on its pages

Best for: Teams whose AI pilot works but can't ship

How do I choose an AI implementation provider?

Short answer: ask how they test, release, pay for, and watch an AI system. Their answers will separate the firms that ship from the firms that demo.

Criterion Why it matters What to ask Red flag
Testing A prompt edit can break cases nobody checked What test set runs before each release, and who built it? Quality is judged by reading a few sample answers
Release process A bad change should reach a few users before it reaches everyone Do you roll out in stages, and how does rollback work? Every change goes live for everyone at once
Cost control API spend grows with usage and never stops How is cost per feature tracked and capped? Run costs are "to be confirmed after launch"
Model flexibility Model prices and quality change every few months Can we switch models without rewriting the application? Code calls one vendor's API directly everywhere
Monitoring Accuracy drifts as data and models change What do you watch weekly, and who gets alerted? Monitoring means server uptime only
Handover Someone has to own the system after launch Do you offer a managed run, or train our team to take over? The contract ends at go-live with no plan after it

How long does it take to move an AI pilot to production in 2026?

For one workflow, expect weeks; for several connected systems, months. Tensorway describes a one-week system audit, a two-to-four-week pilot on real data, and two to four months for a multi-system rollout. RTS Labs quotes eight to twelve weeks from brief to production for its main implementations. DS Stream says clients see measurable results in six to ten weeks. All three timelines are the companies' own.

Most of that time doesn't go into the model. It goes into access requests, security review, building a test set, and wiring the system into the tools staff actually use. Large firms such as Accenture and Capgemini add process and change work on top, which lengthens the plan but suits organizations rolling AI out across many countries.

Prices are harder to pin down than timelines. Only a handful of providers here show Clutch figures: minimum projects of $5,000 at RTS Labs, $10,000 at Addepto, $25,000 at Provectus and deepsense.ai, and $100,000 at N-iX, Neurons Lab, and NineTwoThree. The big integrators publish nothing. When proposals arrive, ask for the pilot, the rollout, and the monthly run cost as three separate numbers, because the third one is the figure you will live with longest.

Which engagement models does each provider offer?

Short answer: few providers sell a fixed-scope pilot, and fewer still offer a managed run once the system is live.

How was this list of AI implementation services compiled?

We wrote it for the engineering lead or product owner whose pilot works and still isn't live. Every provider was checked for production evidence first, then for the operational habits that keep a system healthy after launch. Facts came from LinkedIn, Crunchbase, Built In, Clutch, filings, and UK company records. Where sources disagree, as they do on RTS Labs' founding year and Instinctools' headquarters, the profile says so.

Four things carry the rating. Production readiness covers tests and staged rollout with fallbacks. Next comes cost control, meaning gateways and cost per feature. Then monitoring of hallucinations, drift, and spend, and finally what happens at handover. Tensorway leads because it shows all four in one setup. Provectus and Grid Dynamics follow on MLOps depth and on the number of pilots they have moved into production.

Being big earned nothing by itself. Accenture, EPAM, and Capgemini can staff almost anything, and Accenture is the pick here for compliance across many countries, but none of them shows a light, priced path for a single stalled pilot. Ownership changes are disclosed too: Addepto, LeewayHertz, Thoughtworks, and Datatonic all changed hands or took private equity money in the last few years. No provider paid to be listed or ranked.

Frequently asked questions

Why do so many AI pilots never reach production?

Because a pilot only has to work on a good day. Production has to work on every day, for every user, at a cost someone has agreed to. The usual blockers are missing tests, no plan for releases or rollback, unknown run costs, and nobody assigned to watch quality once real traffic arrives.

What is LLMOps?

LLMOps is the operations work around large language models: versioning prompts, evaluating answers before release, routing requests between models, controlling cost, and monitoring hallucinations and drift. It grew out of MLOps, which does the same job for classic machine learning models: packaging, serving, and retraining them.

What is a canary rollout for AI?

A new prompt or model version goes to a small share of users first while the old one keeps serving everyone else. If accuracy or cost gets worse, traffic switches back. It matters more for AI than for ordinary software, since a change can look fine in testing and still misbehave on real inputs.

What does an AI system cost to run after launch?

Three things keep billing: model API usage, which rises with every request; monitoring and maintenance; and rework when a vendor updates or retires your model. Ask for a monthly run-cost estimate at your expected volume before signing. Providers with a gateway can usually give a firmer number, because they already measure cost per feature.

Should the provider that builds the system also run it?

It often helps for the first months, while the system settles. Tensorway, Datatonic, N-iX, Provectus, and the large integrators offer a managed run. If you plan to take it in-house, write the handover into the contract early: test sets, dashboards, runbooks, and training for your team.
